Question 1

What is a technology operating partner?

Accepted Answer

An operating partner takes a seat inside the company rather than advising it from outside. We join your leadership team for a defined term, own a named outcome, work inside your weekly cadence, and are accountable to your dates. The arrangement is closer to hiring a senior executive for a period than to engaging a consulting firm.

Question 2

How is this different from hiring a consulting firm?

Accepted Answer

A consulting engagement usually ends with a recommendation and a handover. Ours ends with the thing built, running, and owned by someone on your team. We sit in the same reviews as your staff, carry decision rights, and are still there when the commitment we made comes due. The practical difference shows up when something goes wrong: an advisor revises the recommendation, an operating partner fixes it.

Question 3

What do you actually take on?

Accepted Answer

Three shapes of work. Interim and fractional leadership, where we hold the CTO, CPO, or head of data seat through a transition or a search. Ownership of a named outcome, such as an AI capability into production, a platform migration, a data foundation, or a delivery organization that has stopped shipping. And portfolio support for investors across their companies.

Question 4

How long does an engagement last?

Accepted Answer

Most run three to six months. Shorter than that and there is not enough time to be accountable for anything beyond an opinion. Much longer and we are occupying a seat you should be hiring into, which is usually the wrong answer for the company.

Question 5

Who actually does the work?

Accepted Answer

The partner in the room is the partner doing the work. Valena is deliberately small: there is no junior bench to staff, no pyramid, and no handoff after the sale. That constraint sets a limit on how many engagements we run at once, and we would rather have that limit than the alternative.

Question 6

Can you serve as an interim or fractional CTO?

Accepted Answer

Yes, and it is one of the most common reasons companies call. Dima Volovik has held the CTO seat three times, at Fandango, at Paciolan, and for TripAdvisor Plus, and was a Director at Amazon running engineering organizations of 150 and 250 people. Interim work typically covers a transition, an executive search, or a period when a company needs more executive capacity than it can hire.

Question 7

What does putting AI in production actually involve?

Accepted Answer

The model is rarely the hard part. The work is in the data it reads, the workflows it sits inside, the evaluation that tells you whether it is working, and the operating cost once traffic is real. We have done this inside existing businesses rather than greenfield demos: content quality validation across a petabyte catalog at Prime Video, computer vision and pricing in live retail promotions at Trax, and generative AI at Spotter.

Question 8

We have an AI roadmap. Will you tell us what not to build?

Accepted Answer

Yes, and it is often the most valuable thing we say. A firm with a bench to keep busy cannot really afford that answer. We can, because we are not selling headcount. Expect us to argue for killing some of the list, deferring more of it, and being specific about what the survivors will cost to run once they are live.

Question 9

What kind of data work do you take on?

Accepted Answer

Platforms that carry the business rather than reporting on it: content catalogs and metadata, rights systems, real-time inventory, and the analytics and CRM layers behind direct to consumer products. Our partners have operated these at petabyte scale at Amazon Prime Video, at Tripadvisor, and at Universal Music Group.

Question 10

Can you build or restructure an engineering and product organization?

Accepted Answer

Yes. That includes standing teams up, restructuring teams that have stopped delivering, hiring senior staff, and integrating organizations after an acquisition. Our partners have run teams from 20 to 250 people across the US, Europe, and Asia, through cloud migrations and platform replacements.

Question 11

Do you work with private equity and growth investors?

Accepted Answer

Yes. Investors engage us for technology, AI, data, and product support across a portfolio, including diligence before a deal and operating help inside the companies afterward. For a sponsor that cannot justify a permanent operating bench, this is how that capability gets accessed while the value window is open.

Question 12

Do you do technology due diligence?

Accepted Answer

We do, and the useful version is done by people who will still be around afterward. Because we also take operating roles, our diligence is written for what it would actually take to fix or scale the thing, not just to score it.

Question 13

What size company do you work with?

Accepted Answer

Typically companies of 50 to 1,000 people, and the investors behind them. That range is where the technology decisions are consequential enough to need executive judgment but the company cannot yet carry every executive it needs full time.

Question 14

How does an engagement start?

Accepted Answer

With a conversation about what you need owned and by when. If it looks like a fit, the first one to two weeks are spent in your operating cadence rather than in a discovery phase: we join the reviews and escalations, read the code, the roadmap and the invoices, and talk to the people doing the work. That produces the real constraints and the dates we agree to be held to.

Question 15

What happens when the engagement ends?

Accepted Answer

A named person on your team owns what we ran, with the decisions documented and the operating economics modeled. We plan for that from the first week. If an engagement can only survive by extending it, we have built the wrong thing.

Question 16

How do you price engagements?

Accepted Answer

As a monthly fee against a defined term and a defined scope, rather than by the hour or as a percentage of anything we save you. Scope is written as commitments on your calendar, so both sides can tell whether it was met. We quote after the first conversation, once we know what is actually being asked for.

Question 17

Do you work on site or remotely?

Accepted Answer

Both, and the split depends on the work. Being in the room matters most early and during a reorganization or a launch. We are based in Los Angeles and San Francisco and have run distributed organizations across the US, Europe, and Asia for years, so a remote cadence is not a compromise for us.
